AI Governance Is the New IT Governance, But Nobody’s Ready for It

Most organizations spent years building discipline around IT governance. Access controls, security protocols, asset tracking, compliance standards. They came from hard lessons, failed audits, and expensive mistakes.

AI is moving faster than any of that infrastructure ever did. However, governance has not kept up.

The Gap No One Wants to Own

Ask leadership about AI strategy, and you’ll hear about innovation, productivity, and transformation. Ask about governance, and the answers get vague. Policies are either too high-level to be useful or buried in documents no one reads. In many cases, they don’t exist at all.

Responsibility gets scattered, and likely, legal is quietly concerned about risk. IT is focused on infrastructure. Marketing is experimenting with tools. HR is thinking about policy language, and no one really takes full ownership.

So the work continues to stay on task and meet deadlines without set guardrails, standard protocol, or policy.

Shadow AI Is Still Everywhere

The concept of “Shadow IT” never really went away. Employees are still using personal cloud storage, SaaS tools, and unapproved apps to improve their productivity. And, to be fair, many employees are unaware of these situations. While they believe they are improving productivity, they can unintentionally create security vulnerabilities and compliance risks.

The same applies to AI. I’ve actually heard leaders say their employees are not using AI, so therefore, no guidelines need to be created. Look, if it’s not on their personal computer, it’s on their phone. And, if it’s not on their phone, it’s already integrated into corporate-approved apps and software they are using. And, at the end of the day, prompts can include sensitive information or create bias. Outputs are copied into client-facing materials, and decisions are influenced by systems no one has vetted.

People are just trying to move faster and do better work, but it creates exposure.

You can’t govern what you can’t see. Right now, a lot of organizations have no clear view into how AI is being used across the business.

Model Drift Doesn’t Announce Itself

AI systems change over time, data shifts, and inputs evolve. Outputs start to move in subtle ways. So, model drift isn’t so dramatic sometimes. It will show up as small deviations that compound. A recommendation engine starts favoring the wrong segments. A scoring model loses accuracy. A content generator begins to introduce bias or inconsistency. And, suddenly, without effective oversight and monitoring, these changes go unnoticed.

The risk runs through basic operational practices, and decisions continue to be made based on outputs that no longer reflect reality.

Auditability Is Still an Afterthought

Traditional systems will leave a trail so you can trace decisions, review logs, and reconstruct what happened. AI systems, however, are different. Many operate as black boxes, and even when logs exist, they don’t always provide meaningful insight into how a conclusion was reached.

This becomes a problem the moment someone asks a simple question. Why did the system make that recommendation?

If the answer is unclear, trust erodes quickly. Regulators, clients, and internal stakeholders expect transparency. Without it, every output becomes harder to defend.

Ethical Ambiguity Is Where Things Get Complicated

Ethics in AI is often widely discussed in terms of fairness, bias, and responsibility. All are important, but none are easy to operationalize. Real-world scenarios are rarely clean.

Should an AI model prioritize efficiency if it leads to uneven outcomes across groups? How should data be used when consent is unclear or outdated?  What level of human oversight is required for automated decisions that affect people directly?

These should not be theoretical questions. After all, they show up in hiring tools, pricing models, healthcare recommendations, and customer interactions.

Without clear guidance, teams and individuals make their own calls, leading to inconsistency and risk.

Why Governance Gets Skipped

Governance is not exactly exciting. It slows things down, introduces friction, and sometimes it forces decisions that don’t have easy answers. And that’s where we get stuck. There’s a belief that it can wait and get layered in later once systems are more mature.

But that assumption doesn’t hold. AI systems shape behavior from day one. They influence how people work, how decisions are made, and how data is used. By the time governance is introduced, patterns are already established. Changing them is harder than building them correctly in the first place.

When Things Break

The consequences may not be obvious; they will show up in moments such as:

  • A client questions the source of an insight.
  • An executive asks for documentation that doesn’t exist.
  • A model produces an output that creates reputational damage.
  • An internal team loses confidence in the system and stops using it.

Each incident seems isolated, but together, they point to a lack of structure.

Building Governance That Works in Practice

Forget the 50-page policy document and begin by building a working system that people actually follow. Start with visibility. Understand where AI is being used and by whom. Let’s establish a baseline, not perfection. To get started:

  1. Define ownership. Someone has to be accountable for AI governance across the organization. Not in theory but in practice.
  2. Set clear boundaries. What data can be used, what tools are approved, and where human review is required.
  3. Implement monitoring. Track performance over time. Look for drift. Create feedback loops that allow systems to be corrected.
  4. Document decisions. Not just outputs, but the reasoning behind how systems are used and where they are trusted.

And finally, train your teams. Governance fails when people don’t understand it. Education matters as much as policy.

So, Governance? It’s Really Not Optional

AI influence will only grow from here. Ignoring governance concentrates the risks. Treat governance as part of the foundation, and you begin to move with more confidence. This process will catch issues earlier and ultimately help you build systems that hold up under scrutiny.

The work is not glamorous. However, while others spend time reacting to problems they could have prevented, you are reaping the rewards of a governance strategy that works.
